Bottom line
The market sees record margins and cheers, but STX is actually stumbling on the HAMR transition while demand provides cover. Gross margins at 42.2% with near-100% incrementals look fantastic until you realize HAMR is only 8% of exabytes despite a year of ramping; they're getting pricing power from shortage, not technology leadership. The binding constraint isn't demand (that's real) but their ability to yield HAMR at 4TB per platter, which is why the 50% crossover timeline conveniently vanished from the script. 'We're systematically ramping our Mozaic 3 products while maintaining focus on optimizing profitability' is Dave's tell that yields are ugly. My view changes if they provide specific HAMR gross margins next quarter; continued opacity means the problem is worse than they're admitting.

The 30-second version

  • The sleeper: HAMR margin leverage is running 200bps ahead of plan while crossover pushed right
  • The obvious: Cloud demand so strong they're taking 2027 orders, but that's not the real story
  • The red flag: Free cash flow guidance conspicuously absent after 'highest in 8 years' claim
