Bottom line
The sleeper story isn't agentic AI disruption risk or smart cash, it's that JPM quietly stopped quantifying AI's payback the moment someone asked for an updated number, with Barnum saying flatly 'I'm really trying to move away from that'. The obvious headline, 'every business beating records', is real but decelerating fast: IB fees growth cut in half, equities growth nearly halved, and expenses now outrunning revenue, a negative operating leverage setup nobody pressed them on. The binding constraint right now isn't demand, it's capital discipline and credit caution: management is actively tightening underwriting and reframing reduced buybacks as a structural choice, not a cyclical one, while reserve builds quadrupled sequentially. My view changes if next quarter's call brings back a hard AI ROI number, or if the 2027 NII central case of $107B gets revised down meaningfully, either of which would confirm the current vagueness is covering for weaker underlying visibility, not just discipline.

The 30-second version

  • JPM just stopped grading its own AI homework
  • Markets/IB still 'beating records,' but the growth rate is quietly halving
  • Buybacks aren't being cut for AOCI or Basel, they're being cut because conviction changed
