Bottom line
The sleeper story here isn't Japan sales or the EPS headline, it's that Aflac just tripled its Japan reinsurance ceding capacity from 10% to 30% of FSA reserves, a structural shift toward balance-sheet arbitrage as the organic growth engine, and management wouldn't put a dollar figure on it when pressed directly, instead punting to a five-year-old slide deck: "go back and look at our FAB presentation from 2020". The obvious headline, Japan sales down 5.6% against a tough comp but H1 up 7%, is a distraction from underlying earned premium still shrinking 1.4% and adjusted book value per share falling 4.1% ex-FX, the opposite direction of last quarter's small gain. The binding constraint on this business is that its newest growth lever, external reinsurance, is explicitly described by management as "a very lumpy business... you should not expect us to announce or write any business every quarter", meaning the thing they're leaning on hardest for incremental earnings is also the thing they admit they can't schedule. My view changes if next quarter management actually quantifies the reinsurance capital unlock with a real number instead of a historical slide reference, or if the Q3 Japan actuarial assumption review pushes the benefit ratio outside the 60-63% range they've already guided to the top of.

The 30-second version

  • The real strategic pivot isn't sales, it's the reinsurance seeding limit tripling
  • Japan sales 'in line with expectations' masks a shrinking core book
  • A one-time $0.04/share expense contingency release quietly flattered the U.S. margin story
