Bottom line
The sleeper story is Aflac's pivot to external reinsurance in Japan - first deal done, management calling it 'material over time' with immediate earnings accretion and balance sheet diversification. The obvious headline is strong Q1 results, but dig deeper and you see heavy dependence on reserve adjustments for margin gains while Japan's core earned premium erosion continues despite 25% sales growth. The binding constraint is simple math: they need JPY 90B annual sales for flat premium growth but are only targeting JPY 80B, meaning continued 1-2% earned premium decline. As Dan said, 'I'd like JPY 80 billion... but the company won't be satisfied with a little less.' My view changes if they hit JPY 85B+ sales or if reserve gains prove sustainable through underlying claim improvements rather than actuarial adjustments.

The 30-second version

  • Japan reinsurance franchise quietly becoming material: first external deal signals pivot to capital-light growth
  • Japan sales momentum faces headwind: need JPY 90B annually for flat premium growth but only guiding JPY 80B
  • Benefit ratio improvement in both segments driven by reserve remeasurement gains above plan
