Bottom line
The sleeper story is fleet productivity collapse - URI's core efficiency metric fell from 2.0% to 0.5% as mega-projects break their operating model. Management calls it 'normal variability' but admits they 'can't predict' mix effects anymore. The obvious headline is record revenue, but the binding constraint is repositioning costs growing 3x faster than revenue - Ted disclosed delivery costs up 20% vs 6% rental growth. Most revealing quote: 'We can't eliminate them. It's part of driving great fleet efficiency.' They're admitting the mega-project strategy permanently hurts margins. My view changes if they quantify exactly how much additional CapEx reduces repositioning costs per dollar invested.

The 30-second version

  • SLEEPER: Fleet productivity collapse from 2.0% to 0.5% is structural, not cyclical
  • Record revenue growth masks margin pressure ceiling - guidance signals surrender
  • Repositioning costs are the new normal, not a transition cost
