Bottom line
The sleeper story is P&G's hidden pricing power: they're absorbing a $1B tariff hit with only 2.5% average pricing, proving their innovation machine still commands premiums. Everyone sees the restructuring as weakness, but it's actually course correction after management admitted 'we've lost superiority' in key categories. The binding constraint isn't demand or costs but organizational execution: they have the innovation (evo, SK-II, Pampers crushing it) but lost the operational superiority that drives category growth. Jon's most revealing quote: 'I would much rather spend $1 on innovation than $1 of promotion. There's nothing proprietary in promotion.' My view changes if the restructuring doesn't restore market share leadership by mid-2026 or if China's 2% growth was just promotional timing.

The 30-second version

  • The $1B tariff hit reveals P&G's hidden inflation advantage
  • China quietly turned the corner but guidance assumes it doesn't matter
  • Restructuring is admission that organic growth algorithm is broken
