Bottom line
The sleeper story is ServiceNow quietly abandoning seat-based pricing dominance, with 50% of net new from consumption models at the exact moment AI commoditization accelerates. The $1B AI beat grabs headlines but the binding constraint is margin structure: FCF collapsed 2800bps while they claim victory. Federal 'pull forward' into Q2 means Q3 has a hole they're not acknowledging. Bill says 'we're in the bull's eye of AI,' but the FCF print says they're in the crosshairs of margin compression. My view changes if they can show AI gross margins above 70% or FCF margins recover to 30%+ in Q3.

The 30-second version

  • Armis is becoming the Instagram of cybersecurity acquisitions, but the real story is 50% of net new business now comes from non-seat pricing
  • AI ACV blew past $1B (targeting $1.5B exit) but consumption margins are deteriorating faster than expected
  • Federal business 'pulled forward' Q3 revenue to Q2, yet full year guide barely budged despite Armis
