Bottom line
The sleeper story here isn't the +2.1% comp, it's that Chipotle is spending more to get less: marketing climbed toward a high-3% Q4 run rate while transaction comp decelerated to +0.8% from +1.0% last quarter, and management's own words, 'only a few core tentpoles of the strategy are actually working for us here in 2026,' are a remarkable admission for a brand three quarters into its 'recipe for growth' pitch. The obvious headline, positive comps and transactions for a third straight quarter, is real but thinner than it looks once you see EPS swing from flat to down 7% YoY and restaurant margin sitting at 23.3%. The binding constraint isn't demand, it's execution: mise en place is live in fewer than half the restaurants, HEAP is only two-thirds rolled out, and two of last quarter's best disclosed proof points (new restaurant productivity, cash-on-cash returns) vanished entirely from this quarter's deck. My view changes if Q1 2027 shows marketing spend normalizing back toward 3% while transaction comp reaccelerates above 1%, and if management restores NRP/cash-on-cash disclosure, that would signal the throughput and unit-economics engine is actually catching up to the promotional spend, not the other way around.

The 30-second version

  • Marketing is quietly becoming the growth engine, and the ROI is fading
  • Headline comp of +2.1% hides an EPS story that just went from flat to down 7%
  • Two key proof-point metrics vanished from the deck
