Bottom line
The sleeper story is No-AA products fundamentally changing the P&L through upfront revenue recognition and higher margins, but this is being overshadowed by the obvious 'growth recovery' narrative. The binding constraint isn't demand (DSOs prove that) - it's North America retail conversion where economic sensitivity creates a two-speed market. Hogan's most telling quote: 'I look at this market as a market that we can expand... 75% of the people out there still have a malocclusion' - showing confidence despite macro headwinds. The direct fabrication margin drag through H2 2027 is longer than expected, but the 100bps margin guidance already assumes this. My view changes if North America retail doesn't stabilize by mid-2026 or if DSO growth rate decelerates below double digits.

The 30-second version

  • The No-AA (no refinement) product rollout is quietly the biggest margin lever in years
  • Record adult growth of 8% (best since 2021) against tough macro shows DSO strategy is working
  • Direct fabrication will be margin dilutive through 2027, but they buried this in the guidance
