Bottom line
The sleeper story everyone's missing: Otis' service excellence strategy is failing spectacularly. They've spent $50M on investments that delivered zero growth acceleration and 160 bps margin contraction. The China transformation milestone (service >50% of revenue) is actually margin dilutive as they chase lower-value units. Europe, their largest market at 55% of portfolio, added zero units in Q1 despite massive investment. The real binding constraint isn't demand (backlog at records) but execution - they can't convert backlog or retain customers efficiently. Judy's quote says it all: 'Portfolio mix headwinds have been higher than anticipated and we've decided to scale up investments' - classic doubling down on failed strategy. My view changes if Q2 service margins show actual sequential improvement above 24%, but their track record of broken promises suggests this is wishful thinking dressed up as guidance.

The 30-second version

  • Service margin collapse tells the real story: investments aren't working
  • China service finally overtook new equipment (52% vs 48%) but at what cost
  • Middle East conflict is the perfect excuse for broader execution problems
