The sleeper story is margin expansion disguised as revenue synergies - H&E was underpricing and they're walking rates higher with proprietary tools, not just cross-selling more gear. The obvious integration headline misses that fleet productivity, not demand, is the binding constraint - they're sitting on underutilized younger equipment and aging it out deliberately. Mark's telling quote: 'We had enormous amounts of work done last year to optimize the fleet, including significant investments in synergy fleet, this year we shift our focus from rightsizing fleet to extending the average age.' Translation: they have capacity but can't monetize it efficiently yet. My view changes if Q1 shows sequential utilization improvement and they hit the upper end of revenue synergy guidance.
The 30-second version
- The sleeper story: H&E's pricing was 'lower than Herc' and they're quietly walking rental rates higher with 'proprietary pricing tools'
- Cost synergies running ahead of plan while revenue synergies hit early headwinds, classic integration playbook
- Fleet productivity is the real binding constraint, not demand - they're sitting on younger acquired fleet and aging it out deliberately
